Optimization, From the Locker Room to the Boardroom
What elite athletes know about performance optimization that executives don't.

I am a sucker for a great sports analogy. In fact, my PhD thesis was literally titled From the Locker Room to the Boardroom, and to this day, Al Pacino's epic 'Game of Inches' speech from Any Given Sunday (delivered by fictional coach Tony D'Amato) remains a fixture in my eMBA lectures.
Historically, the business world has always loved a great sports anecdote, but this interest has accelerated in recent years, with the explicit adoption of performance optimization trends (sleep trackers, ice baths, heart rate monitoring) routinely used by competitive athletes. The data stacks up. 82% of consumers in the US, UK, and China already rank wellness as a top personal priority (McKinsey, 2024). Meanwhile, the global wellness economy has just hit a record $6.8 trillion (Global Wellness Institute, 2025), on track to reach $9.8 trillion by 2029, while financial titans like SoftBank and Bank of America now release their own wellness and burnout studies.
Are we performing more like athletes as a result?
No.
In fact, around two-thirds of employees globally are now reporting burnout (Forbes, 2025), with Gallup estimating that disengagement and burnout are draining the world economy of an estimated $8.8 trillion in lost productivity every year (Gallup, 2024). The reason, it turns out, is that most corporate wellness interventions are built on a fundamental misdiagnosis—the mistaken belief that burnout is caused by a lack of individual resilience, rather than a systemic failure to manage workplace demands (American Institute of Stress, 2023). Treat the wrong problem, and you get the wrong result.
Here's the deeper issue, one that you can tackle immediately: Performance optimization is not wellness; in fact, the two are completely separate concepts. Mistaking one for the other, as it turns out, can be intensely problematic.
The Optimization Trap
Meet Jackson. Vice president at a large investment bank, he's recently been battling broken sleep and falling energy levels. His response is a characteristically proactive one—the deployment of a performance optimization stack (a sleep tracker monitoring HRV and deep-sleep percentages, morning cold plunges, and ramped-up gym sessions). On paper, he looks like a model of science-backed wellness.
In practice, he feels worse.
Jackson's mistake is one of the most common in executive performance: Like an athlete, he has to perform, but unlike an athlete, he has no periodization built into his diary. Periodization is the systematic cycling of training load, intensity, and recovery. All athletes know that periodized stages of rest are an absolute necessity, crucial for elite performance to occur. Subsequently, Jackson's allostatic load—the cumulative physiological 'wear and tear' that chronic stress exacts on the body (McEwen, 1998)—has already crossed a threshold. Adding further physiological demands at this stage doesn't build resilience; it compounds the problem.
Compounding this, his sleep tracker may be contributing to a condition researchers at Rush University Medical Center have termed orthosomnia, a paradoxical anxiety about achieving perfect sleep metrics that, through elevated allostatic load, actively disrupts the sleep it is meant to improve (Baron et al., 2017).
Periodization Matters
Periodization is one of the most robustly evidenced principles in sports science (Issurin, 2010). The physiological adaptations that support peak performance do not occur during training stress; they occur in the recovery window that follows. Remove that window, and you are more likely to see symptoms similar to overtraining and burnout: persistent fatigue, sleep disturbance, impaired cognitive function, mood dysregulation, and suppressed immune response (Meeusen et al., 2013; Kreher & Schwartz, 2012)—burnout staples we are seeing more of in the corporate world.
Wrong Stage, Wrong Strategy
The deeper structural problem is that business culture (unlike sport) has no shared framework for distinguishing between a system primed for optimization and one that urgently needs recovery.
In sport a coach reads an athlete's HRV trends, subjective fatigue scores, and training load data then critically adjusts the program accordingly. In the boardroom, those same signals—disrupted sleep quality (even before sleep duration shortens), declining HRV, irritability, emerging cynicism, reduced motivation for previously enjoyable activities (Åkerstedt, 2006; Maslach & Leiter, 2016)—are routinely ignored, or worse, treated as evidence that more effort is needed.
The physiological reality is unambiguous: When our sympathetic nervous system's 'fight-or-flight' drive begins to outpace parasympathetic 'rest-and-digest' recovery and allostatic load accumulates, performance optimization strategies become physiologically counterproductive (McEwen, 2007), accelerating the very chronic stress they were designed to address. In short, you cannot push or optimize your way out of a stress-response deficit. What you need is recovery.
The good news is that meaningful recovery does not require weeks off the grid. Research consistently shows that daily, short breaks for low-stimulation micro-recovery can produce measurable physiological benefit. Just a few minutes of slow, diaphragmatic breathing, for example, has been shown to increase parasympathetic activity (Bentley et al., 2023), while a brief exposure to nature—even sitting near a window with a view of greenery!—measurably reduces cortisol and accelerates autonomic recovery (Twohig-Bennett & Jones, 2018). The common thread is low stimulation: The nervous system recovers when demand is temporarily and genuinely removed.
The earlier emerging stress signals are identified and addressed, the greater the leverage for recovery and redirection (Karakolias, 2025), so any winning performance approach means prioritizing wellness recovery when you need it, before performance optimization is even on the table.
To paraphrase Coach D'Amato, the inches we need are everywhere around us. But here's the uncomfortable truth: Taking an unscheduled afternoon off, leaving the laptop closed over the weekend, or simply going to bed an hour earlier will never generate the LinkedIn engagement of a 5am ice bath or a new HRV personal best. Recovery is unglamorous. It doesn't photograph well. And yet it is precisely what the science, and every serious athletic program on the planet, tells us is the non-negotiable foundation of peak performance.
